Lesson 01  —  The Mindset
Seek Truth,
Don't Assume
Most backlogs are built on assumed problems. The cost doesn't show on any dashboard — it compounds silently.
28 weekly narratives kept truth fresh. Dev cycles cut 50–90%. The compound return of building from truth instead of assumption.
Innovative cultures don't reward being right. They reward finding out faster.
"What truth am I seeking — or avoiding?"

Lesson 02  —  The Mindset
Your Team Is
a Prototype Too
The most important conversations never happen — not because people don't care, but because the team isn't composed to have them.
One Service Designer as connective tissue between Tech, Ops, and Content — one person unlocked conversations the structure had previously made impossible.
Inheriting a team structure without questioning it isn't stability. It's organizational debt.
"What conversation is your team structure preventing?"

Lesson 03  —  The Mindset
Clarity Is Not
a Destination
Clarity lives between the swimlanes — in the gaps everyone navigated around without naming.
RBNZ: 600+ staff, $31B industry. Fubon: 4 subsidiaries, 320K+ surveys, 10+ months to align a group.
"Could someone who wasn't in the room use this to make a good decision?" If not — the clarity doesn't exist yet.
"Clarity brings smoothness. Smooth is faster. That's REAL SPEED."

Lesson 04  —  The Practice
Facilitate.
Don't Just Occupy the Room.
Tech Fest Summit HK — "Be the AI Navigator". World Café format. 3 questions. No slides. More insight in 45 min than most strategy sessions in a day.
880+ participants. 6,000+ ideas shepherded into products. One good question beats a hundred slides.
Paul Arden: "Give away ALL your knowledge." The team that knows everything you know is more valuable than the team that depends on you knowing it.
"Give first. Then, and only then, receive."

Lesson 05  —  The Practice
Bias to Action.
Back It with Rationale.
Bloomberg regional leaders. Facilitation Lab. Preface product delivery. All in April. Simultaneously. Not reckless — prototype-bold.
Failure is only expensive when the cycle time is long. Prototype fast — each failure returns value before the cost compounds.
Unique perspective → gut instinct → strategic rationale → execute. In that order. Always.
"What's the smallest version of your boldest idea? Build that first."

High-pressure delivery

Lesson 06  —  The Practice
All In.
No Regrets.
Trial and error under pressure is the real culture test — not the values on the wall, but behavior in the room when everything is at risk.
Chaos tempts two modes: freeze, or thrash. The prototype mindset offers a third: iterate under pressure.
Teams that collapse don't have the hardest problems. They stop asking questions and start protecting positions.
"Win or lose — fight for the six inches in front of you."

Yourself First
TAM (談) = TALK. Born to connect, facilitate, translate. That's the prototype. June made me question it — temporarily.
IBM Design Principal: 1 of 73 worldwide. First ever from Hong Kong or Greater China. That identity held — even when June tried to rewrite it.
Same process as a failing product: step back, interrogate assumptions, rediscover value, iterate forward.
"Know your value. Protect it. Build from it."

Lesson 08  —  The Identity
Lean In to
Your Network
ADPList: 8,000+ mentoring minutes. 150+ mentees from 15+ countries. Not networking as transaction — network as infrastructure.
External connections expand your hypothesis surface area — asking questions your internal world has stopped asking.
Your network is your Rebellion — the people who preserve your signal when your internal environment is full of noise.
"The dots always connect. Trust the Force enough to lean in."

Lesson 09  —  The Identity
Generosity
Is a Prototype
Happyer Skills: 89.7 NPS. 4.95/5. 60% of graduates landed new roles within 3–6 months. Not because I was the best teacher — because I gave everything I had. Every time.
The difference between performed and genuine generosity is felt by everyone in the room. Always.
Structural generosity scales. Personal generosity depends on who happens to be generous today. One is a culture. The other is luck.
"Give first. Then, and only then, receive."

Lesson 10  —  The Life
Diverge to Find
Your Purpose
Marketing → Advertising → UX → IBM → CPO → Founder. Every transition required beginner's mind. Every title a prototype — earned, then released.
The leader who has recently been a genuine beginner at something leads differently — they create space for their team to not know things too.
Purpose doesn't reveal itself in the roadmap. It reveals itself in the experiment.
"When you treat life as a prototype, you're free to fail, succeed — all on your own terms."

Learning to fall, September 2025
11
Lesson 11  —  The Life
Courage Is Your
6-Year-Old Self
Lesson one of skateboarding: learn to fall. Not as a precaution — as the foundational skill. The 6-year-old hasn't yet learned to bend to others' expectations at the cost of their own instincts.
You can't build a low-cost failure culture by decree. You build it by modeling courage — being visibly willing to fall, get up, and go again in front of your team.
Leadership behavior is the most powerful culture signal. Everything else is words on a wall.
"The courage to test the limits. The freedom to be raw and powerful."

Lesson 12  —  The Life
Build for "We".
Always.
From finding myself in 2025 — to building with others in 2026.
Any innovation practice only becomes culture when anchored to shared values. Processes can be mandated. Values have to be lived.
Say a thousand NOs to protect the few YESs that actually matter.
"Strategic. Beautiful. Human + AI. With Design at the heart. This is the way."
